What is OEM and ODM product development in China?

OEM and ODM product development is the process of bringing a product to market under your own brand, manufactured in China. In ODM, you start from a product the factory has already developed and customise it: brand, colour, packaging, functions. In OEM, you start from your own design or specification and the factory produces it exclusively. ODM: fast, inexpensive and not starting from zero

Most projects that reach us do not need a new product: they need their product. The factory already has an item that is developed, tested and in production, and what is missing is the brand, the packaging and sometimes an adjustment to colour or function.

ODM takes advantage of that work already done. Development cost is minimal because there are no new moulds to amortise, and the timeline is measured in weeks. The trade-off is that the product is not exclusive: the same factory can sell it customised to another buyer under another brand. For many categories that is acceptable, and it is the sensible way to start selling quickly and validate the market before investing in exclusivity.

OEM: control and exclusivity in exchange for investment

When the product you need does not exist, or when differentiation is the business, the route is OEM. There the mould is developed, the specification is defined and the factory produces exclusively.

The main cost is the mould and the tooling. A simple plastic injection mould can be a modest investment; an electronic product adds board development, firmware and certification, and the budget changes by an order of magnitude. Before committing to it we produce an honest estimate of the total cost and of the minimum volume at which the product makes sense, because an expensive development on a small volume is the most common way to lose money on an OEM project.

Mould ownership: the detail that costs the most

A mould that you pay for but that stays in the factory's hands is a permanent dependency. If the supplier raises the price, lowers quality or simply stops being of interest to you, changing factories means paying for the mould again from scratch. In practice, no factory hands a mould back willingly.

The solution is simple and has to be applied before you pay: the mould is invoiced in your name, its ownership is written into the contract, and if you ever want to move production, it moves with you. We document this on every OEM project and review it with you before the first payment.

Certifications, before shipment and not after

Any regulated product needs its certification in the destination market, and the time to obtain it is before shipment. In Mexico, NOM standards apply to electrical material, toys, infant products, textiles and footwear, among other categories; in Brazil, Inmetro certifications cover several sectors.

Testing is carried out on the finished product, so a design fault found in the laboratory means going back into production and repeating the test. That is why we review certification requirements during design: changing a material or a component before manufacturing costs a conversation; changing it afterwards costs a whole batch.

Frequently asked questions about product development

What is the difference between OEM and ODM?

In OEM, the product is designed or specified by you and the factory produces it under your brand: the design is yours and the factory executes it. In ODM, the factory already has a developed product and you customise it — brand, colour, packaging, functions — without starting from zero. ODM is much faster and cheaper and is usually the entry point; OEM gives more control and differentiation but requires investment in tooling and development.

How much does it cost to develop a product from scratch?

The cost depends entirely on the product and on how many parts are new. The costs that always appear are the mould or moulds, the development samples, the production tooling and, where applicable, certification testing. A simple injection-moulded plastic product starts with a single-part mould; an electronic product adds board development, firmware and certification. It is quoted case by case, and it is worth doing before deciding whether the project is worthwhile.

Who owns the mould?

The mould must be owned by the client, and ownership has to be put in writing before it is paid for. A mould that the client pays for but that stays in the factory's hands is one of the most expensive dependencies there is: it ties you to that supplier permanently, because changing factories means paying for the mould again. In our projects the mould is invoiced in the client's name and its ownership is documented in the contract.

Can I put my own brand and packaging on the product?

Your own brand and packaging are the standard arrangement. We apply the brand to the product — screen printing, laser engraving, labels — and produce the complete packaging: box, manual, inserts and the legal labelling required by the destination market. Packaging is also where logistics cost can be optimised the most, because its design determines the volume you pay for on every shipment.

What certifications do I need to sell in Mexico or Brazil?

The certifications required depend on the product category. In Mexico, products within the scope of an NOM need the corresponding certificate before they can be imported, and the most common categories are electrical material, toys, infant products, textiles and footwear. In Brazil, Inmetro certifications apply to several categories. Laboratory testing is carried out on the finished product, so it should be planned for at the design stage rather than after production.

How long does product development take?

An ODM project with brand and packaging customisation can be ready in four to eight weeks. An OEM development from scratch, with tooling and validation samples, usually takes three to six months to reach mass production, depending on how many iterations the product needs and on certification timelines.
